The argument, stated fairly
The bear case is not that software stopped being useful. It is narrower and more interesting than that.
For two decades, business software has been sold per seat. Revenue grew when customers grew, and because headcount at healthy companies trends up, seat-based recurring revenue was among the most predictable income in the economy. Markets paid extremely high multiples for that predictability.
The AI agent thesis attacks the predictability rather than the product. If a support team of forty becomes a support team of twenty-five with agents handling the rest, the software those people used loses fifteen seats. Multiply across every function, and per-seat revenue stops tracking company growth and starts tracking headcount, which AI is expected to suppress. The multiple, not the business, is what was mispriced.
The counter-argument is equally coherent: software that owns the workflow and the data is where agents have to run, agents create demand for orchestration and governance, and vendors can price the agent itself. On this view the value migrates within the sector rather than leaving it, with the intelligence layer commanding premiums and undifferentiated legacy tools repriced as utilities.
Neither side has been settled. That is why August 2026 has been characterised by violent swings rather than a directional trend, and why "SaaSpocalypse" is still being argued about rather than concluded.
Four things a repriced vendor does, all of which reach your invoice
A public company that has lost a third of its value and been told its pricing model is obsolete has a specific problem: it must grow revenue without relying on seat growth. There are four ways to do that, and every one of them is a change to what you pay.
1. Raise prices on existing customers
The cheapest revenue is from people already locked in. Global software spending is projected to reach $1.43 trillion in 2026, up 15.1% year on year, and the growth is attributed mainly to existing customers paying more per contract, per seat and per unit of consumption rather than to new customers arriving. That is a market growing through price, not adoption.
2. Change what is metered
If seats are the problem, meter something else. Consumption, API calls, records, storage, transactions, resolutions. This is defensible when the new unit genuinely tracks value, and it is also a way to make year-on-year price comparison impossible, because you can no longer compare like with like.
3. Add a paid AI tier
The commonest move of 2026: existing functionality stays at the old price, new AI capability arrives in a higher edition. Whether that is a fair upsell or the same product with a surcharge depends entirely on the specific feature, and buyers should evaluate it exactly as they would any other new SKU rather than assuming AI justifies the delta.
4. Buy revenue

The consolidation squeeze, from both ends
Three forces are pushing in the same direction at once, and small tools sit where they meet.
- Roughly $3.7 trillion of private equity dry powder looking for deployment, in a sector whose assets just got materially cheaper.
- 68% of CIOs planning to reduce vendor counts in 2026. Buyers are actively looking to cut the number of contracts they hold, which is bad news for the fourth-best tool in any category.
- AI rewriting acquisition theses, with buyers targeting embedded AI capability and proprietary training data rather than revenue multiples alone. In the first half of 2026, 86% of private deal value went to AI companies.
For a buyer, vendor-count reduction inside your own organisation and vendor consolidation in the market are the same pressure viewed from two ends. The specialist tool your team loves is exactly the kind of line item a consolidation programme cuts, and exactly the kind of company a platform acquires. Both paths end with the same migration.
Airtable is the illustration. Bending Spoons agreed to buy it for less than $1.3 billion against a 2021 peak valuation near $12 billion. Airtable did not stop working. Its category got crowded, its multiple collapsed with the sector, and it changed hands at a fraction of its high.

What to actually do, in roughly an afternoon
The wrong response is a pre-emptive migration away from a tool that works. Migration is expensive, disruptive and usually unnecessary. The right response is to reduce the cost of being surprised.
- Write down your renewal dates and notice periods. Most leverage in software procurement is a function of timing, and most of it is lost by discovering the auto-renewal after it has happened.
- Export your data once, and open the file. Not read the documentation about the export. Run it, open it, and confirm it contains what you would need. An export that omits attachments, comments or history is not an export, and you want to learn that now rather than during a migration.
- Identify your metering unit. Per seat, per record, per API call, per resolution. Whatever it is, that is the number that will be repriced, and knowing it tells you what a price rise will look like before it arrives.
- Name a second choice per critical tool. Not a plan to move, just a named alternative you have looked at. It costs an hour and it is the difference between a negotiation and an acceptance.
- Check whether your vendor is profitable and who owns it. A profitable independent vendor and a loss-making one owned by a fund making its returns on cost reduction behave very differently after a bad quarter.
- Treat a new AI tier as a new purchase. Evaluate the feature against what it replaces in hours saved. AI in the SKU name is not an argument.
What nobody actually knows
It is worth being clear about the limits of all this, because the confident version of this article is the dishonest one.
Nobody knows whether agents will reduce seat counts at the scale the market has priced in. The thesis is a projection about how organisations will staff themselves over several years, and projections of that kind have a poor record. It is entirely possible that agents expand the amount of work software touches and seat counts hold up, in which case the sector was oversold and the repricing reverses.
What is observable rather than projected is narrower, and it is the part worth acting on: prices are rising on existing contracts, metering units are moving away from seats, paid AI tiers are proliferating, and consolidation is accelerating. Those four are happening now and are visible on vendors' own pricing pages, which is where the figures in our reporting come from.
Whether the market is right about the cause matters much less to a buyer than the fact that the effects have already arrived.
